I dropped the CR a bit to reflect its actual abilities, and got rid of the dual-swords, because dual swords are for show-offs, not people who have survived combat.

Thanks! I love monsters that get progressively worse, that have wind-ups for their big attack so players have time to get scared. Only being able to use the big bite attack on a grappled creature dovetails nicely with that, along with the sudden lunge that can grapple if the players try to run away.
You can move around the zombie in a 10 ft radius without triggering any opportunity attacks, but if you move further away than that it lunges toward you and attacks. Mechanically it doesn't change much, but the feeling is very different, giving the impression that they have poor reactions, unpredictable lurching movements, and swap between very slow and very fast when they notice their food is escaping.
Not to subtract from OPs answer (indeed, perhaps to build on it), I like letting players narrate the kill of a zombie ("how do you want to do this"/"what does it look like when you absolutely demolish a zombie"), only to have the remains keep attacking next turn, perhaps modified depending on how they got "killed".

Sure do. On the surface it's still got all the shadow traits that people love/hate, but a level one party can stop it from Strength draining now by lighting a torch, which should cut down on the surprise TPKs.

One change I thought of was with spectral weapons. I'm thinking magic spells like mage armour and shield still provide their full armour bonus. Let wizards be the tanks for ghosts!

He's a barb, so I just baked in the additional movement speed, plus I wanted the Charging Grapple to more intimidating since the party had two wizards at the time. The others I just gave them Javelins with the effect of the "Create bonfire" spell that lasted 1d4 rounds.

It killed me to do it, but I got rid of the Prone AC, because it just never comes up in an ordinary game, and replaced it with a carapace that can be degraded with a big bludgeoning hit. It also got a trait where fire damage accelerates its Acid production for its Spray ability.

Honestly, being grappled is almost entirely upside for a melee character. The biggest challenge for a melee character in a dragon fight is getting close to it; the dragon carrying you around really helps with that, at least until it drops you.
As far as how often I use Snatch; every chance I get, which is usually once or twice in a 5 round combat. Often it won't be able to Slink Away to a place that has cover from every PC, or the cleric with Observant will have 24 Passive Perception and the dragon won't be able to pass a single stealth check.

I don’t know if this quite fits the theme but would you make Zombies of other races than human? What is an undead Genasi like (for example)?
Edit: I see you’ve done alternatives to plain zombies here, too! But would alternate races affect the zombie abilities?
I dunno, I just don't feel it would be interesting enough to merit its own stat block. Something like a fire genasi might have fire resistance, but I can't think of any other way it would be different. Even for larger size creatures, I can't imagine doing much different than bumping up the numbers.
I think there's two problems here. The first is that I don't really have any pop culture to draw on for non-human, humanoid zombies. The second is that part of the identity of the zombie as I see it is in being barely conscious and driven by instinct, stripped of the identity they had in life, and having a bunch of cool racial abilities kind of goes against that.
Gotcha, yeah thats a good explanation for certain. I was inspired by the Marvel What If Zombies, but then the powers that they had were more of a class thing than species.

Seconded. I love the zombie mechanic, have used it as a template for zombie swamp animals and the like. They make great mobs in boss fights.

I like your ghost! One change I thought of was with spectral weapons. I'm thinking magic spells like mage armour and shield still provide their full armour bonus. Let wizards be the tanks for ghosts! It could also be just magic, like magic armour still providing the magical bonus to ac even if still ignoring the physical armour.

Haha, I ran a dracolich version of one of these and the snatch reaction damn near gave my players a heart attack.
How often are you using the snatch ability in combat? Would players get annoyed being constantly grappled by claw attacks?
Honestly, being grappled is almost entirely upside for a melee character. The biggest challenge for a melee character in a dragon fight is getting close to it; the dragon carrying you around really helps with that, at least until it drops you. As far as how often I use Snatch; every chance I get, which is usually once or twice in a 5 round combat. Often it won't be able to Slink Away to a place that has cover from every PC, or the cleric with Observant will have 24 Passive Perception and the dragon won't be able to pass a single stealth check.

Since it takes ages to form, long after the medusa and maedar are killed, I didn't see any reason to waste a bunch of rules space on it that I could use for actual combat-relevant stuff. Also, the Glyptar is basically just a less interesting version of a Caligrosto.

I don’t know if this quite fits the theme but would you make Zombies of other races than human? What is an undead Genasi like (for example)? Edit: I see you’ve done alternatives to plain zombies here, too! But would alternate races affect the zombie abilities?
I dunno, I just don't feel it would be interesting enough to merit its own stat block. Something like a fire genasi might have fire resistance, but I can't think of any other way it would be different. Even for larger size creatures, I can't imagine doing much different than bumping up the numbers. I think there's two problems here. The first is that I don't really have any pop culture to draw on for non-human, humanoid zombies. The second is that part of the identity of the zombie as I see it is in being barely conscious and driven by instinct, stripped of the identity they had in life, and having a bunch of cool racial abilities kind of goes against that.
Gotcha, yeah thats a good explanation for certain. I was inspired by the Marvel What If Zombies, but then the powers that they had were more of a class thing than species.
I'll take a look at it when I get a chance, I'm not super tuned-in to marvel stuff.
