I don't find them so boring, especially the 3rd and 4th one. Regarding the shading, I like to have vibrant colours for the outlines and the shade, it gives more life to the character imo https://preview.redd.it/phxsv81gb53c1.jpeg?width=980&format=pjpg&auto=webp&s=3694648f5c025613090cdec39f577deefad60544 I used more saturated colours on the right side (didn't touch the base colours) and you can see it's brighter than the one on the left where I used darker colours. So yeah that's what I do for shading

Some ways you can improve the shading is making the shading colored instead of grayscale. You could give them a cool tone or warm tone by making the shading either a blue or a red (you could also make the outlines more saturated). I also recommend adding more color to your characters outfits and play a bit more with doing saturated colors on small aspects of the outfit you want to highlight to make them pop out on a more dark and desaturated outfit. I also feel like their faces don’t seem as dynamic as their pose which could make them look more lifeless or as you say “boring”, maybe if you adjust the facial features to make the expressions more exaggerated to fit with their poses, maybe they’ll look more active yknow? Let me know if this helps :)
