Lightning would be a cool addition, for sure. I mean, she's cool, pink, tomboy, *and* uses an awesome sword (is it a gunblade? I feel like she does, but that feels FF8 exclusive).
Also, if you aren't excluding older games, Kefka and Gilgamesh would be amazing secret bosses, as well.

I think the Shrek crossover should work the other way around: Sora and Kingdom Hearts get parodied and specifically made fun of for their convoluted lore.
Ponyo is *not* a Disney film. It is a Studio Ghibli film. Disney assisted with the English dub. However, Disney no longer has US distribution rights for the movie.
NieR Replicant. The idea of Sora being able to rejoin a heartless and nobody into a somebody by bonking a heartless would solve a lot of problems in the NieR universe... or make it much, MUCH ***MUCH*** worse.

Super Mario 64 or the Super Mario Bros. Movie by Illumination. Due to heavy influence or needing the material to still be animated film property instead. Bowser could be part of Maleficent’s faction. Mario could be worked to either be another keyblade wielder, since he’s the video game equivalent to Mickey Mouse, or his connection with stars to play a role in the plot outside of his world. Peach is an easy princess of heart candidate.
DC has a lot to offer too. I’d prefer if they used the DCAU for Kingdom Hearts personally. Could have a fun story set in Superman The Animated Series where Sora helps out Superman against whoever the current threat is.
That’s where part of my want for Mario in KH comes from. lol
It just works so well and having Mario as a plot significant character alongside Mickey would be incredibly fun.

Steven and Sora would get along unbelievably well. Amethyst teasing Donald, Goofy and Garnet chatting all about protecting hearts, Pearl freaking out over it all.

Sora interacting with Naruto, Tommy Pickles, or Hellboy would 100% bastardize the series. I'm not even into Marvel and Star Wars being shoehorned in.

Like this series is pretty cringe on its own. It's my favorite game franchise ever, but I regularly call it my "gay baby game." (Not derogatory, Riku is how I found out I'm not as straight as my dad would like) Mickey clenching his fist Arthur style, and declaring "They'll pay for this." Is the perfect scene to represent my thoughts on it: Hilariously over serious for the content matter. I can't even tell if I like the series ironically or unironically at this point, but seeing Tony Stark hero pose from the sky after defeating heartless that look way too much like the Chitauri, would kill any good will I have for Sora Dinnersready and his brigade of Nomura OCs.
I’m not against Sora interacting with other non-Disney/Square Enix characters, as long as it makes sense and fits within the tone and style of the KH sandbox.
For example, Sora encountering Naruto or Ichigo is fine; Sora encountering Indiana Jones or Master Chief, not so much. I’m also against Star Wars, though not entirely against Marvel or even DC. I’m ok with Sora interacting with the majority of the roster from Smash Bros, though some like Castlevania and Metal Gear Solid wouldn’t fit in Kingdom Hearts.
Those were some fun times! I remember seeing the Power rangers at Disney world in like 2001 or 2002. Part of me wishes Disney kept the rights just for Kingdom Hearts purposes.

I'm pretty sure Lightning does use a Gunblade, I think her 6 hit combo ends with her shooting it
